When to Use AI Agents — and When a Simple LLM Call Is Enough
AI agents are powerful but not always the right tool. Here's how to decide when to reach for a multi-step agent versus a single LLM call in your product.
The word "agent" is doing a lot of work in AI right now. Products that take a single input and produce a single output get called agents. Chatbots get called agents. Anything that touches an AI model in more than one step gets called an agent. But if everything is an agent, the word stops meaning anything useful — and more importantly, you lose the signal you need to design your AI features well.
Most features you'll build don't need agents. And the ones that do need them need them for specific, predictable reasons. Understanding the difference will save you weeks of debugging and latency headaches.
What actually makes something an agent
An LLM call is a single round-trip: you send a prompt, you get a completion. That's it. One input, one output, done.
An agent is something different. An agent is an LLM that can:
- Take actions — call tools, write files, search the web, execute code
- Observe results — see what the tool returned and incorporate that into its next step
- Loop until done — decide on its own when the task is complete, or what to do next
The defining characteristic isn't sophistication — it's iteration with feedback. A simple LLM call, however clever the prompt, runs once and returns. An agent runs, checks what happened, and decides what to do next.
This matters because every loop creates a new failure mode. Understanding that is the foundation of knowing when to use one.
The default: start with a single LLM call
The pressure to reach for agents is real. Agents feel more capable, more impressive, more "AI." But for most product features, a single well-constructed prompt — possibly chained across two or three sequential calls — is the right answer.
Single LLM calls are:
- Fast. One API round-trip, usually under two seconds.
- Predictable. The output format, token cost, and latency are consistent.
- Debuggable. When something goes wrong, you have one prompt to fix.
- Cheap to test. You can evaluate them at scale with a small eval harness.
Most AI features — summarization, classification, extraction, generation, rewriting — are fundamentally "take this input, produce this output" tasks. They don't need iteration. They don't need memory across steps. They just need a good prompt.
Even tasks that feel complex often decompose cleanly into a chain of single calls rather than a true agent loop. Classifying a support ticket, then routing it, then drafting a reply: three sequential LLM calls, each with a clean input and output. No agent needed.

When agents start to earn their keep
There's a category of task where agents genuinely pull ahead — and it's surprisingly narrow once you define it:
The task path is unknown in advance. The agent needs to look at partial results to decide what to do next. A web search agent that discovers the first result is behind a paywall and tries a different query. A code-generation agent that runs the tests and fixes errors until they pass. A research agent that reads one source, decides it needs two more, and follows the threads.
The task requires tool use that depends on its own outputs. Calling a tool, reading the result, and calling a different tool based on what you found — this is the loop that single LLM calls can't do alone.
The task has a clear terminal state but an uncertain path. "Write a function that passes all these tests." "Find a restaurant within walking distance that's open now and takes reservations." The destination is fixed; the route is discovered.

If you can write down every step the AI will take before it starts — that's not an agent task. It's a pipeline. Build the pipeline. It's faster, cheaper, and more reliable.
The hidden costs
Agents are seductive partly because the demos are impressive. But the production reality is different.
Latency compounds. Every tool call is a network round-trip. An agent that takes five actions before returning an answer might be waiting on five external API calls in sequence. What felt snappy in a demo becomes a five-second loading screen in a real product.
Errors propagate. A single LLM call either gives you a usable output or it doesn't. An agent that partially executes a task — calling tool 1, then failing on tool 2 — leaves your system in an indeterminate state. Recovering gracefully from partial execution is genuinely hard.
Debugging is exponentially harder. With a single call, you debug the prompt. With an agent, you debug the prompt and the decision logic and the tool implementations and the sequencing and the terminal condition. The surface area multiplies with every step.

None of this means agents are bad. It means they're expensive — in latency, reliability, and engineering effort. They should earn their place in your architecture.
A quick decision framework
When you're designing a new AI feature, ask these questions in order:
- Does the task have a fixed, known set of steps? → Build a pipeline of LLM calls.
- Does the task require using a tool's output to decide the next action? → Now you might need an agent.
- Is the user tolerant of 5–15+ second wait times? → Agents are slow. If not, rethink.
- Can you define a clear terminal condition? → If not, your agent might loop forever or stop too early.
- Do you have the observability tooling to debug multi-step failures? → If not, start with the pipeline and add iteration later.
If you answer "yes" to questions 2, 3, and 4, agents are probably the right call. Otherwise, a well-designed pipeline will serve you better — and your users will notice the difference in response time even if they can't name what they're responding to.

Most of your AI features should be single LLM calls, or chains of two or three. Agents are powerful, but they carry real costs in latency, reliability, and debugging complexity. Reserve them for tasks where the path genuinely can't be known in advance — where iteration and tool feedback are what make the output possible.
The engineers who build reliable AI products tend to share one habit: they reach for the simplest tool that could work, then add complexity only when the simpler tool demonstrably fails. That instinct — measure before you optimize — pays off in AI architecture just as much as anywhere else in software.
